The acronym first appeared in the work of the US Army War College in the late 1980s, against the backdrop of the end of the Cold War, before being widely adopted in the business world.

But lumping all four letters together can be misleading. Complexity and ambiguity, for example, do not pose the same problem. A volatile situation is not necessarily ambiguous. A complex situation is not necessarily unpredictable. And a situation may lack clarity without requiring further data. Simply saying «we live in a VUCA world» therefore risks becoming just another way of saying: «it’s complicated». Yet if we wish to take action, the most valuable thing is precisely to understand what is complicated. This distinction between what we can still anticipate and what lies beyond our control is also at the heart of the issue of trust in the face of uncertainty.

What does BANI stand for?

BANI is a framework developed by the American futurist Jamais Cascio from 2018 onwards. BANI stands for:

Brittle: a system may appear robust until a breaking point emerges

Anxious (Anxiogenic): certain situations can make decision-makers anxious, particularly because they make choices especially difficult and fuel the fear of making a mistake.

Non-linear: a small cause can produce significant consequences, or vice versa. Some effects also occur with a delay.

Incomprehensible (Incompréhensible): more information is not always enough to make a situation understandable. The English term «brittle» adds an interesting nuance to ‘fragile’: it can refer to something that appears solid until the moment it breaks. This idea resonates quite well with the reality of organisations.

Some ways of doing things last a long time, until an event reveals a vulnerability that was already there.

Would you like more information about INDIVIDUAL COACHING?

What is the difference between VUCA and BANI?

It would be tempting to draw up a neat table with the BANI equivalent opposite each letter of VUCA.

It would probably be asking too much to expect consistency from these two acronyms.

VUCA and BANI overlap considerably. BANI does not provide the missing half of VUCA: rather, it shifts the focus.

VUCA encourages us to focus, in particular, on the speed of change, the things we cannot predict, the number of interacting factors, and the coexistence of several possible interpretations.

BANI draws greater attention to systems that can break down abruptly, to the human impact of anxiety-inducing situations, to cause-and-effect relationships that are difficult to anticipate, and to the limits of our ability to make sense of certain phenomena.

Does BANI replace VUCA?

I find it more useful to answer «no». BANI was proposed, in particular, because Jamais Cascio felt that VUCA had become too general to describe certain forms of disorder and disruption. This does not mean that the BANI model has officially rendered the VUCA model obsolete. The term ‘VUCA 2.0’ is sometimes used to refer to BANI. It has the advantage of being simple, but it can give the impression of a clearer succession than is actually the case. The most useful question is therefore probably:

What is it, in this specific situation, that actually makes it difficult to understand or to make a decision?

At the level of a management team, this issue also becomes a matter of collective leadership when several managers have to reach a decision based on information or interpretations that do not naturally align. This is where these acronyms start to become interesting.

What are VUCA and BANI actually used for?

Management concepts have an unfortunate tendency to shift very quickly from description to prescription. If the world is VUCA, let’s be agile. If it’s BANI, let’s be resilient. And if we’re too comfortable, let’s step out of our comfort zone… No sooner has a problem been given a name than a new directive appears on how to solve it. VUCA and BANI are, first and foremost, analytical frameworks, not instruction manuals. For managers, senior executives and leaders, their value therefore lies less in providing an answer than in helping to better define the situation. They provide neither action plans, nor strategic plans, nor growth strategies: they primarily help to clarify the problem. Their usefulness is more modest, and perhaps more interesting: they force us to look more closely at why a situation is difficult to decide upon.

Before looking for an answer, a few distinctions may alter the nature of the problem:

Is there any information I’m missing that I can still get hold of?

Do I already have the information, but are there still several possible interpretations of the same facts? · Are the cause-and-effect relationships predictable enough for me to reasonably anticipate the consequences of my decision?

Or am I faced with a situation that no amount of additional information will really help me resolve today? These are not the same situations. Depending on the circumstances, the response may require greater responsiveness, more analysis, or simply the acceptance of a degree of uncertainty.

In the first case, continuing the analysis can be very useful, for example by looking for missing data or reviewing KPIs in light of the situation.

In the latter case, continuing to seek greater certainty may simply delay the moment when a decision has to be made despite what we do not know. In between, the task may involve weighing up several interpretations, developing different scenarios, or simply clarifying what constitutes a fact, a hypothesis and an unknown. This distinction is also useful in managerial communication: clearly stating what is known, what remains hypothetical and what is not yet known.

When such clarification needs to be carried out collectively, the question then becomes that of the framework needed to understand, compare and decide without confusing discussion, recommendation and arbitration.

The question then becomes: «How much of this uncertainty can I reduce further, and how much of it must I learn to live with when making decisions?»

And what about our experience in all this?

When faced with an uncertain situation, managers and leaders naturally draw on their past experience. And thankfully so. It enables them to recognise certain risks, to spot weak signals or emerging trends more quickly, and to inform risk management without having to reinvent a response for every new situation. But it also has its limitations. A new situation may resemble something we have already experienced, yet it may not operate according to the same mechanisms. Experience can then help us see things more quickly, or lead us to draw conclusions too hastily. What does my experience actually enable me to see here, and what might it lead me to assume? In an uncertain environment, it is not a question of forgetting what we know. Sometimes it is a question of stripping our experience of its status as evidence.

VUCA, BANI and the comfort zone: do we really need to add more discomfort?

Let’s now return to the topic of the comfort zone. In management jargon, it is common to hear that one should avoid falling into one’s comfort zone at work, as it is seen as a place of mediocrity, lethargy and procrastination.

Hence the most common Google searches, such as «how can I overcome my fears and step outside my comfort zone?».

Our comfort zone is therefore often described as a space that we need to step outside of on a regular basis in order to learn, grow or perform better.

But let us consider this call to action in the context of VUCA and BANI. On the one hand, we are describing working environments already characterised by uncertainty, rapid change – linked in particular to digital transformation – interdependencies, and consequences that are difficult to anticipate. On the other hand, we sometimes continue to tell people that they must deliberately push their comfort zone even further.

And what about resistance to change?

Yes, it does exist. But it often stems less from a personality trait than from staff members’ efforts to negotiate some leeway and autonomy in their work. It is true that we do not grow unless we explore beyond our limits. However, there is no permanent link between discomfort and learning. Yet living in a constant state of tension and uncertainty prevents us from regaining our balance and turns the company into a simmering battlefield. Back to the Cold War! Another way of thinking about our comfort zone is to see it as comprising what we have already learnt: our experience, our skills, our points of reference, certain relationships built on trust, and an understanding of our profession. In other words, essential resources that also prevent us from having to start from scratch every time there is a change. At a company-wide level, the same trade-off exists between building on what it already knows how to do and exploring new possibilities. Both are necessary. The challenge, therefore, is not to choose between stability and change, but to recognise what needs to remain stable enough to allow us to explore elsewhere. The comfort zone then becomes less a territory from which we must escape and more a flexible space that can change in shape and size. A shelter from which we venture out. And this may be more useful, in a VUCA or BANI environment, than organising a permanent departure from that shelter.

A few questions to help you make decisions and take action in the face of uncertainty

Just as a gardener or farmer cannot pull on a plant to make it grow faster, managers and senior executives in a company cannot force change in an uncertain environment. And perhaps it doesn’t matter. The point of these acronyms is not to demonstrate that our era is definitively more chaotic than any that came before it. Nor is it to find a new name every time the old one seems inadequate. Above all, they can force us to be a little more precise about what makes a situation difficult. Describing uncertainty more accurately does not make it go away. But it can prevent us from responding to it in the wrong way. VUCA and BANI do not, therefore, tell us how to become ever more adaptable. Their usefulness is more limited: to help us distinguish between what we can still seek to understand, what we can test, and what we will nevertheless have to decide on.
